Hiring your first AE: scorecard included

Most first AE hires are picked on vibes and pedigree. Here's the scorecard I actually use.

The first AE hire is usually made on vibes. Founders hire someone they’d enjoy being in a room with, who has a logo on their resume that sounds impressive, and who says the right things in the interview about “grit” and “hustle.” Then three months in, the deals aren’t closing and nobody can say exactly why.

The problem isn’t the candidate. It’s that there was no scorecard: no explicit list of what this person actually needs to be able to do in your specific motion, ranked by how much it matters.

Here’s the scorecard I run for a first AE hire:

  • Can they run a discovery call without a script, and ask a real follow-up question when the prospect says something unexpected?
  • Have they sold into your buyer persona before, or something close enough that the muscle transfers?
  • Can they explain, unprompted, why a deal they lost actually fell apart? Not “budget,” but the real story.
  • Will they tell you when your pricing or positioning is the problem, or will they just blame the leads?
  • Are they comfortable being the only rep for six months, building process as they go, instead of dropping into one that already exists?

None of this shows up on a resume. It shows up in how someone answers a specific, scenario-based question, and in whether they can point to a real number from a real deal instead of a generalized claim about being “results-driven.”

The comp plan matters as much as the interview loop. A first AE needs a plan that rewards the deals you actually want more of, not just total volume. Otherwise you’ll get a rep who’s technically hitting quota while quietly training your market to expect discounts. Building that scorecard and comp structure before the req goes live is part of what I do when a team brings me in to build their first sales hire.
